How Microsoft Turned Free GitHub Into a Multi-Billion Dollar Machine

 For most developers, GitHub is simply a free platform to store code, collaborate with teammates, and contribute to open-source projects. But in 2018, Microsoft saw something much bigger. They acquired GitHub for an astonishing $7.5 billion, a move that many people questioned at the time.

Today, analysts consider it one of the smartest acquisitions in tech history.

So the real question is: why would Microsoft spend billions on a company that was barely making money?




The answer reveals how modern tech giants think about developers, cloud computing, and artificial intelligence.

Before Microsoft acquired GitHub, the platform was already dominant in the software industry. Millions of developers relied on it every day, and nearly every major open-source project lived there. By 2018, GitHub had more than 31 million developers and tens of millions of repositories.

The platform had influence, community, and massive adoption. But financially, GitHub struggled to turn that popularity into serious revenue. Like many tech startups, it had scale but lacked a sustainable business model.

That is where Microsoft stepped in.

At first glance, Microsoft appeared to be buying a code-hosting platform. But internally, they likely saw GitHub as something much more valuable: a gateway to developers.

The real business Microsoft wanted to grow was Azure, its cloud computing platform.

At the time, the cloud market was extremely competitive. Amazon dominated with AWS, while Google pushed Google Cloud. Microsoft needed a way to win more developers and companies over to Azure.

And here’s the key insight: developers choose the tools.

Executives may approve budgets, but engineers decide which technologies a company uses. Developers select programming frameworks, configure infrastructure, build deployment pipelines, and ultimately influence which cloud provider a company adopts.

Microsoft understood this perfectly.

Think about the average developer workflow today. Many programmers write code in Visual Studio Code, push repositories to GitHub, automate deployments with GitHub Actions, and collaborate through pull requests. Much of the development process already exists inside Microsoft’s ecosystem.

So when it comes time to deploy an application, Azure naturally becomes the easiest option.

GitHub became more than a product. It became the top of Microsoft’s sales funnel for Azure.

Instead of spending billions on advertising to attract developers, Microsoft purchased the place where developers already worked every day.

But the strategy did not stop there.

GitHub also gave Microsoft access to something incredibly valuable: one of the largest collections of real-world code ever assembled.

Every day, millions of developers upload public repositories, open-source projects, and production-ready software to GitHub. This created an enormous dataset filled with coding patterns, architectures, documentation, and engineering practices.

Microsoft used this data to help build GitHub Copilot, an AI-powered coding assistant integrated directly into developers’ editors.

The business model was brilliant.

Developers uploaded code to GitHub for free. Microsoft then trained AI systems on massive amounts of coding data and turned the result into a subscription product. Copilot now helps generate code, autocomplete functions, explain logic, and accelerate software development.

And developers pay monthly to use it.

What started as a “free” platform evolved into a powerful engine for cloud adoption, enterprise sales, and AI products.

Today, GitHub operates on a freemium model. Most core features remain free, which keeps developers inside the ecosystem. Premium tools, advanced collaboration features, enterprise services, and AI products generate revenue directly.

But the indirect value may be even greater.

GitHub continuously feeds Microsoft’s larger ecosystem:

  • Azure gains new customers

  • Enterprise contracts become easier to close

  • AI products improve through developer usage

  • Microsoft tools become deeply embedded in engineering workflows

In other words, Microsoft did not simply buy a website for storing code.

They bought the digital home of developers worldwide.

And by owning that ecosystem, they created one of the most effective technology funnels ever built — connecting software development, cloud computing, artificial intelligence, and enterprise services into a single strategy.

That is why GitHub remains free for most users and likely always will.

Because for Microsoft, the real value was never just the platform itself. It was everything the platform could lead to.
